We looked at eight software estimators. Then we built a better one.

What the market gets right, what it skips, and why phase-level transparency changes what a cost estimator is actually for.

Before we built the Kingbird estimator, we ran through every tool we could find.

AppCost.AI. Axon. ZTABS. Shakuro. SumatoSoft. SDH Global. GetDevDone. iQonic. The market is not short on options. Several are good. Most share a design assumption worth questioning.

They treat the estimate as the end product.


Cost calculators exist to get you to a number. You answer six to twelve questions, and the tool outputs a range. Forty to a hundred and twenty thousand dollars, depending on complexity. The range is real. That's what projects like yours cost. It says nothing about your project specifically.

Three external integrations drive more hours than the entire application logic. HIPAA adds 25-40% to QA time across every phase. Picking up someone else's code changes discovery fundamentally. Auditing what exists is a different job than scoping from scratch.

Most calculators don't ask about any of this. They ask what kind of app, how complex, what region, what timeline. They return a range. Useful for a budget conversation. Not enough to make a real decision.


Three tools worth calling out:

None of them show how the estimate is constructed. You get the output without the reasoning. Fine for a ballpark. You can't see what's driving the hours or figure out which decision to change to bring the cost down.


The Kingbird estimator is AI-powered and built to show its work.

It produces a phase-by-phase breakdown: discovery, design, development, QA, deployment, each with hours and cost. The AI calibrates QA allocation against PMI-cited benchmarks for custom software projects: 25% of production hours, adjusted for compliance environments. It applies a 15% efficiency reduction to QA time per the DORA 2025 report. PM allocation follows the same benchmarks. The footnotes link to both sources so the math is verifiable.

"AI-powered" is a feature claim every tool makes in 2026. The data behind it is what matters. Citing PMI and DORA is the methodology, not a marketing claim. Any founder who wants to check the QA percentage against published research can do it in ten minutes.

The phase breakdown makes the estimate legible in a way ranges don't. A founder who sees QA at $9,000 on a $45,000 engagement can ask why. A founder who sees discovery as the largest line item on a project they thought was simple can figure out what's driving it. The breakdown is the answer. The total is the summary.

We surface three scenarios with different named assumptions. A range of $40K-$120K is imprecision. Three scenarios at $55K, $72K, $88K with stated assumptions is a decision tool.


Two features we built that we haven't seen anywhere else.

First: a confidence rating. High, medium, or low, with a plain-language reason for the score. A project with no compliance requirements, simple integrations, and provided specs scores high. A project with HIPAA, six external systems, and an early-stage description scores low. That rating tells the founder what the intake call covers: resolving the open questions the tool flagged, not closing a deal.

Second: we show the open questions your intake call answers. Specific questions, based on your inputs. Things like "how mature is the existing codebase" or "does your compliance environment require US-based engineers for all work." You read them and know exactly what you're booking the call to discuss. It's a straight account of what the tool knows and what it doesn't.


We also put our rates on the page.

$75/hr for standard delivery. $92/hr for US-only teams, which some compliance environments require.

Most agencies don't do this. The standard playbook is to capture interest, qualify on a call, and present pricing only after you've established a relationship. Custom engagements vary. Rate cards get screenshotted and compared out of context. Those are real concerns.

The founders we want to work with are going to ask about rates early anyway. Putting the rate on the estimator gives the number meaning. $72,000 at $75/hr is 960 hours of work. A founder can reason about whether that's right for what they're building and decide which phase to cut if needed.
